Abstract. Demand is expensive to manufacture and cheap to locate. The failure mode of most new ventures is not weak execution against a proven need but confident execution against a need that was never demonstrated. This record specifies a five-stage protocol that inverts the usual order of operations: it fixes on a category where revenue already circulates, charts the incumbents as coordinates in a shared attribute space, isolates a region the market leaves unserved, and commits to build only after a minimal release has returned signal. The procedure is deliberately unromantic. It treats a market as a specimen to be measured, not a story to be told.

STAGE 01 — Category selection

Begin where money already changes hands. A viable category satisfies three independent tests, and the absence of any one disqualifies it:

  • Extant. The category exists today and is named. Buyers can already describe what they purchase and from whom. You are not educating a market into being.
  • Thriving. The category is growing or durably large — not in terminal decline, not a fad past its peak. Direction matters more than absolute size.
  • Revenue-positive. Incumbents are paid, repeatedly, by customers who are not the investors. Demonstrated willingness to pay is the only demand signal that does not lie.

The instinct to seek "unexplored" territory is misread. Unoccupied categories are usually unoccupied because no one will pay to occupy them. The objective is not an empty market; it is a crowded market with a vacant coordinate — proven demand, imperfect coverage.

STAGE 02 — Competitor cartography

Enumerate the alternatives — every product a prospective buyer would weigh, including the non-consumption option of doing nothing. Then resolve each into a point in an attribute space: price, depth, breadth, support intensity, integration surface, time-to-value, trust posture, and whatever axes the category rewards. The space is high-dimensional; presentation is not. Render it as a set of two-dimensional projections and read the same population through several slices.

A single projection deceives: two products that overlap on price and specialization may diverge sharply on support or integration. A candidate gap is only credible if it persists across slices — a vacancy visible from one angle and filled from another is not a gap but a projection artifact.

STAGE 03 — Locate the served and the unserved

With the population charted, the reading is mechanical. Dense clusters mark well-served regions: contested, price-compressed, expensive to enter and unrewarding to win. Sparse or empty regions are candidate openings. Not every vacancy is an opportunity — some coordinates are empty because they are unservable or unwanted. Qualify each candidate gap against three questions before it earns a probe:

  • Is anyone standing at its edge? Adjacent buyers straining to fit an ill-suited neighbouring product are the clearest evidence a gap has occupants-in-waiting.
  • Is it defensible? A gap a dominant incumbent can close in a sprint is a feature request, not a position.
  • Is it reachable? A real need you have no channel to serve is someone else's opportunity.

The output of this stage is a hypothesis, stated as a falsifiable claim: a buyer of type T will pay price P for outcome O, currently unserved at coordinate C.

STAGE 04 — Probe: validate before you build

The hypothesis is worth precisely nothing until the market returns signal. Do not build the product; build the smallest instrument that can measure the claim — a landing surface, a concierge delivery, a single-flow prototype, a pre-order. The instrument exists to convert an opinion into a measurement, at the lowest cost that still yields an honest reading.

Define the reading before you take it. A probe with no pre-committed threshold measures nothing — it only launders hope into hindsight. State in advance what conversion, retention, or willingness-to-pay would count as confirmation, and what would count as refutation. A signal you would have accepted whatever the number is not a signal.

STAGE 05 — Iterate: pivot on evidence, not on mood

The measurement resolves to one of two moves. Persevere: the coordinate holds; deepen the instrument toward a product and re-probe the next assumption. Pivot: the coordinate is wrong; change exactly one variable — the segment, the axis, the price, the outcome — and re-enter the protocol at STAGE 02 with the map redrawn. Change one variable at a time; a pivot that moves everything at once forfeits the ability to attribute the result.

Iteration is not indecision. Each loop is a paid experiment that narrows the space of viable positions. The venture that ships once and defends the first guess is not more committed than the one that pivots on evidence — it is merely less instrumented.


Failure modes on file. (1) Inventing demand — selecting an empty category and mistaking absence for opportunity. (2) Projection blindness — declaring a gap from a single slice that fills in another dimension. (3) Unfalsifiable probes — releasing without a pre-committed threshold, so every outcome confirms the thesis. (4) Compound pivots — moving several variables per iteration and losing attribution. (5) Sunk-cost persistence — building the full product before the probe returns, then defending the spend rather than reading the signal.

The protocol offers no guarantee of a winning position. It guarantees only that the position you commit to has been measured rather than assumed — which is the whole of the discipline.
